How to Choose Which Business Process to Automate First
2026-06-20 · Michael B
The question is not whether to automate. The question is where to start. Pick wrong, and you burn time and budget on a project that delivers minimal impact. Pick right, and the first win funds the next one.
The Three-Factor Test
Rate every candidate process on three dimensions: frequency, pain, and predictability.
Frequency: how often does this process run? Daily beats weekly. Weekly beats monthly. A process you touch ten times a day creates far more value when automated than one you touch once a quarter.
Pain: how much does everyone hate doing it? The process people complain about most is usually the right one. Pain is a signal.
Predictability: does the process follow consistent rules, or does it require judgment calls every time? Automation thrives on consistency. If every instance is different, save it for later.
What Usually Wins
In most small businesses, the winner is either invoicing or lead follow-up. Both are high-frequency, high-pain, and highly predictable. Both deliver visible ROI within the first month. Both create capacity you can reinvest in growth.
Start there. Prove the model. Then expand.
