The $0 Fix That Boosted Conversion 18% — A Checkout Case Study

2026-07-01 · Michael B

A small e-commerce brand came to us with a problem they couldn't crack. Their ads were performing, their product pages were solid, and their prices were competitive. But 40% of shoppers who added items to cart never completed the purchase.

The assumption? Pricing. Shipping costs. Maybe the product photography wasn't convincing enough. These are the usual suspects, and the team had already spent weeks tweaking them with no meaningful lift.

What We Actually Found

We audited their checkout flow — the actual sequence of screens and fields a customer hits after clicking "checkout." The culprit was hiding in plain sight: six form fields that had no business being there.

The checkout was asking for company name, secondary phone number, billing address in a separate step from shipping (even when they matched), and a "how did you hear about us?" dropdown. Every extra field was friction. Every extra field was a reason to close the tab.

The Fix

We cut the checkout from ten fields to four: name, email, shipping address, and payment. Billing address auto-populated from shipping unless unchecked. The "how did you hear about us" question moved to the post-purchase confirmation page. Company name and secondary phone became optional account fields — not checkout blockers.

Total development time: one afternoon. Total cost: zero dollars in new tools or services. It was purely a UX change within their existing Shopify setup.

The Result

Cart-to-purchase conversion jumped from 61% to 72% — an 18% improvement. For a brand doing roughly $40K/month, that translated to an additional $4,400 in monthly revenue without spending a dollar more on ads or traffic.

The Lesson

Before you blame pricing, before you pour more money into ads, before you redesign your entire site — count your checkout fields. Every field you ask for is a decision point where the customer can say "never mind." Most of the information you're collecting can wait until after they've paid.

Sometimes the bottleneck isn't your product, your price, or your marketing. Sometimes it's just bad UX that nobody thought to question because that's how the default template shipped.
