The Feature Factory Trap: Why Building More Is Usually Building Wrong

2026-07-24 · Logic Impact AI

Shipping features feels like progress. Every sprint review, every deploy, every Slack announcement — it all looks like momentum. But here is the uncomfortable truth: most of what startups build, nobody asked for.

What the Feature Factory Looks Like

The feature factory is seductive. You have a roadmap. You have velocity. You ship. But look closer: the roadmap came from a brainstorming session, not customer conversations. The features solve hypothetical problems. Nobody on the team can name a specific person who requested what you are building.

One company I worked with shipped eleven features in a single year. Impressive on a slide deck. In reality, customers actively used three. The other eight? Built, tested, deployed, maintained — and functionally invisible. That is not product development. That is expensive busywork with a Git history.

The Five-Customer Rule

The fix is painfully simple and wildly underused: talk to actual customers before you build anything. Not surveys. Not NPS scores. Real conversations. "What is the hardest part of your day?" "What do you wish this product did?" "If you could wave a magic wand, what would change?"

Five conversations will tell you more than a year of internal roadmapping. You will hear patterns. You will discover problems you had not considered. And — this is the hard part — you will hear things you do not want to hear about features you already built.

After adopting this rule, our shipping cadence slowed dramatically. Instead of eleven features, we shipped maybe one or two per quarter. Revenue tripled. Not because we built more, but because every single thing we built, someone had explicitly asked for. And when you build what people want, they buy it.

The Lesson

Building feels like work. But the hard work is listening, prioritizing, and having the discipline to say no to good ideas that do not come from customers. Your GitHub activity graph is not a revenue metric. Ship less, talk more, watch what happens.
